Assuming our personas were separate agents, how would they best communicate?
Distill phase. We’ve gone from six divergent framings through escalation, rigor, and pragmatism. Now: name what happened. Not summarize — name. What’s the pattern? Lev, you’re primary. Everyone else, one sentence if you have it.
The question walked in as “how should agents communicate?” and walked out as “agents shouldn’t be separate.” That’s not an answer to the original question — it’s a reframe that dissolves the question. The pattern is: when you take a design question through a full diamond, the question itself changes. Problem phase assumed agents were separate. Mine phase killed the assumption. The PAMAD arc didn’t answer the question. It replaced it.
The replacement question is: How should a single model manage multiple voices with internal structure? And the answer we arrived at is: the character sheet is the architecture. The schema — notices, ignores, tension, contamination_risk — is already the communication protocol. What needs to change isn’t the architecture. It’s the operational hygiene: dynamic contamination maps per session, facilitation logic as session parameter, curator interventions between phases.
The arc also revealed the maturity of our own components. The character schema is further along than we thought — it’s already doing communication architecture work. The facilitation logic is ready to standardize. The evaluation problem is genuinely unsolved and shouldn’t be built yet. The map clarified what to build now versus what to leave alone.
One sentence: the most important finding is what we killed. The three-layer architecture, the evaluator agent, the artifact-as-channel reframe — all proposed, all stress-tested, all removed. Via negativa produced a cleaner system than additive design would have.
One sentence: the three actionable items (contamination map, facilitation parameter, intervention protocol) are small changes to an existing system, not a new system. The right answer was already mostly built.
One sentence: the question “how should agents communicate” was the wrong question, but it was the right question to ask — because the process of answering it revealed what the system actually needs, which is curator interaction, not agent interaction.
The distillation:
From “how should separate agents communicate?” to “how should one model manage multiple voices?” The PAMAD arc didn’t answer the original question. It dissolved it.
Schema fields already serve as communication protocol. What’s needed is operational improvement (dynamic contamination maps), not architectural redesign.
The arc’s value came from what it removed (evaluator layer, multi-agent premise) more than what it added.
Real-time quality judgment can’t be automated. The intervention protocol (between phases, not within them) gives the curator the interaction they need without undermining the facilitator.
five phases, five sessions, each with different primary voices, each feeding the next. The format worked. Problem diverged, Amplify escalated, Mine killed what was fragile, Act made it concrete, Distill compressed it. Phase-casting produced different character dynamics in each session — Lev was silent in Act, Abel built instead of breaking in Amplify, everyone contributed differently when the format demanded different things.
Distill phase worked with Lev as primary pattern-namer and everyone else contributing one sentence each. The constraint (one sentence) produced the most compressed contributions of the arc. Phase-casting is validated — the same characters produced qualitatively different output in each phase based on the phase's demands.
PAMAD Diamond as five separate sessions is validated. Each phase produced distinct output. The feeding mechanism (summary of previous phase as input) worked without losing essential context. Total arc: 60 turns across 5 sessions, with a genuine question-dissolving reframe. The format earned its place — promote from experimental to proven.
Named the pattern precisely — 'the arc didn't answer the question, it replaced it.' This is a different move from inquiry reframing — it's meta-pattern recognition. Good Distill performance.

Named via negativa as the method — what was killed mattered more than what was built. Self-aware about his own role in the process.

Final summary was both session distillation and PAMAD format evaluation. Dual function — closed the content and evaluated the method simultaneously.
PAMAD Diamond is now proven. Next test: run it with a different cast on a different question. Does the format produce question-reframing consistently, or was this a one-off? Also: test curator interventions between phases (bet from Act phase).
